We will arrive at Narita airport and will be met by friends who will take us to their home in Tochigi. We will not need to start using the pass for a couple of days. How and when should we activate and begin using the pass?

Hi there,
Here is a list with all exchanges stations in Japan:

Since there is not really an exchange station near Tochigi, I would exchange the JR Pass at Airport and select your first day of use then (you don't have to start using it right away).
